ICE Score Calculator: The Faster Pass When You Don't Have User Numbers

ICE is the quick version. Three inputs, each scored 1–10, multiplied:

ICE = Impact × Confidence × Ease

• Impact — if this works, how much does it move the thing you care about?
• Confidence — how sure are you that it will work? This is the input people inflate. If the only evidence is that you like the idea, it is not an 8.
• Ease — how cheap is it to ship? High means easy. This is the one number that flips versus RICE, where Effort sits on the bottom of the fraction.

This page is a methodology guide for ICE scoring — not a live interactive calculator. Use the formula above when you need a fast, reversible ranking and you do not yet have a defendable Reach count.

Use ICE when you cannot count reach yet

RICE needs a real Reach number. Before you have a feedback board, an install base, or votes, that number does not exist — and a RICE table built on an invented Reach is worse than an honest ICE table, because it looks rigorous.

ICE is the right tool when:

• you are pre-launch, or early enough that the user count would be noise
• you are sorting a dozen small things in one sitting and the ranking is reversible
• the whole exercise is one team's judgment and you are willing to say so

ICE is the wrong tool when the decision is expensive, when two rows tie, or when someone outside the room will ask "how many people asked for this?" — that question is a Reach question, and ICE has no place to put the answer.

The known failure mode

All three ICE inputs come from the same head, and multiplying three opinions produces a number that looks like measurement. Two small guards help:

• Score independently, then compare. Anyone who reads the ranking out loud before the others write theirs down has set the ranking.
• Write one sentence of evidence per row. No sentence, cap Confidence at 5.

When to graduate to RICE

The moment you can count how many people asked for something, switch. Impact and Confidence stay judgment; Reach stops being one. That is the whole upgrade.
